Transforming undocumented legacy code into a modernization-ready roadmap

The Challenge

A national specialty retailer ran its inventory management operations on a decades-old legacy system that sat at the center of the business. The system was undocumented, poorly understood internally, and difficult to modernize without first understanding how it functioned. The original developers were long gone, and no one on the team could fully explain how the system behaved or why.

The team knew a rewrite was necessary, but the path forward carried significant risk. With no documentation, no original developers, and multiple business processes sharing the same underlying data, a naive approach threatened to disrupt replenishment, warehouse operations, and inventory accuracy across the business. Before committing budget to a modernization effort, leadership needed a clear understanding of how the system actually worked and where potential risks existed.

The Solution

Highspring deployed its AI platform to analyze the legacy codebase and produce a complete, implementation-ready modernization blueprint in four weeks. The platform ingested the full system and decomposed the target module into a business logic catalog of more than 40 rules, full component dependency maps, data flow analysis, and an integration risk assessment. That analysis immediately surfaced critical architectural risks and hidden data dependencies that could have disrupted modernization efforts.

The platform also identified four independent write paths operating on a shared data surface and risk-ranked them, giving the team clear visibility into where modernization efforts could introduce risk before a single line of new code was written.

From there, Highspring produced the deliverables needed to support implementation, including functional and technical specifications, user stories, a target architecture, a feature-level backlog, and an AI-assisted development toolkit. Together, these deliverables created a documented roadmap for modernization and gave operations and technology leaders a shared, data-driven view of the work ahead.

Our Impact

The engagement gave leadership a clearer, lower-risk path to modernization before development began. By identifying architectural risks, hidden data dependencies, and critical business logic upfront, the retailer gained a more complete understanding of its legacy environment and the confidence to move forward with modernization planning. The work also compressed months of pre-build discovery into just four weeks, accelerating decision-making and helping establish a stronger business case for the investment.

Key outcomes included:

  • Identified critical architectural risks and hidden data dependencies before development began.
  • Extracted more than 40 business rules directly from the legacy system, eliminating reliance on undocumented institutional knowledge.
  • Surfaced and risk-ranked four independent write paths operating on a shared data surface.
  • Delivered complete discovery and design artifacts approved by the client in four weeks.
  • Established a repeatable modernization methodology that can be applied across the broader system one module at a time.
